BANKING CONSOLIDATION

Amalgamating 26 banks into 11 in six months

BANKING CONSOLIDATION·Banking Operations / Programme Governance / Payment Rails / Vendor Strategy
CASE STUDY FOLIOINDEX [01]
01 / CONTEXT
Institutional & operational background

A DFS-mandated consolidation programme had to bring 26 banks with 16K branches into 11 banks within six months, across institutions serving 230M+ customers.

The challenge extended beyond organizational consolidation into technology, payment infrastructure, regulatory dependencies and vendor arrangements.

02 / MY CONTRIBUTION
Scope, mandate & execution
WORKSTREAM [1]

I owned end-to-end programme governance across three workstreams, built a 300+ milestone framework, and worked through 50+ critical dependencies and cross-institutional bottlenecks through governance with PSBs and DFS.

WORKSTREAM [2]

I also coordinated migration across seven payment rails: UPI, IMPS, AePS, NFS, RuPay, CTS and NACH.

03 / OUTCOME & SCALE
Observed empirical evidence
  • RESULT [1]26 → 11 BANKS
  • RESULT [2]16K BRANCHES
  • RESULT [3]230M+ CUSTOMERS IN SCOPE
  • RESULT [4]~95% TRANSACTION SUCCESS POST-CUTOVER
  • RESULT [5]Vendor-exit strategy for seven RRBs that reduced termination exposure from ₹879M to ₹239M, a 73% reduction
04 / LENS IN PRACTICE
Analytical reflection
LENS IN PRACTICE / DEPENDENCY MANAGEMENT

The programme could not be treated as hundreds of independent tasks.

A delay in one institution, payment rail or external dependency could constrain several downstream activities.

The useful unit of management was therefore not the task—it was the dependency between tasks and institutions.
